A good Black Friday campaign starts before the sale banner goes up. Your offer, stock, checkout and customer communications all need to work together so extra orders are worthwhile and manageable.
You do not need to run the biggest discount in your market. Start with an offer that suits your business, then make it easy for customers to understand and buy.
Give yourself time to prepare
Aim to have your offer, stock plan and marketing schedule agreed several weeks before the sale. If you need help with design, development or advertising, book that work early enough to leave room for testing.
Work backwards from your start date. Set deadlines for choosing products, preparing images and copy, testing discounts and scheduling communications. Give each task an owner so the final week is for checking rather than scrambling.
Choose an offer that works for your business
Decide what you want the sale to achieve: introduce new customers, move selected stock or encourage larger orders. That helps you choose an offer rather than discounting everything by default.
Check what remains after the discount, product cost, payment fees, packing, shipping contributions and advertising. A busy weekend is less useful if the orders leave too little to cover the work.
Consider a product bundle, a gift with selected purchases or an order-value offer if those fit better than a storewide discount. Make the products, exclusions, minimum spend and end date clear.
Plan stock, packing and delivery
Check which products you can confidently fulfil and make sure stock levels are accurate. Include packaging supplies, staff availability and courier collections in the plan.
Set realistic dispatch expectations and explain them where customers will see them. If a product is on preorder or has a longer lead time, make that clear before checkout. Decide who will handle questions about orders and delivery during the sale.
Test the whole buying journey
Walk through the store on a phone as a customer would. Follow the sale link, choose a product, apply the offer and check the final total.
- Check eligible products, variations and stock availability.
- Test discount codes, automatic discounts and whether offers can combine.
- Check shipping charges and any free-shipping threshold.
- Test payment and order confirmation using your platform's test process.
- Check that order emails and fulfilment notifications reach the right people.
- Confirm the offer starts and ends at the intended time and time zone.

Keep your website, emails and ads consistent
Use the same offer details and visual style across your homepage, product pages, emails and advertising. Send people to a relevant sale collection or product page where they can act on the message they clicked.
Plan a short communication schedule: an announcement, a useful reminder and a final message before the actual end time. Adjust it to your audience rather than sending more simply because it is Black Friday.
If you are running ads, agree the budget and what you will review before increasing spend. Check that purchase tracking is working and avoid making major changes at the last minute. Existing email automations should also be checked so they do not send conflicting offers.
Stay available during the sale
Watch for failed payments, unexpected discount combinations, stock problems and repeated customer questions. Assign someone to check messages and respond when shoppers need help.
Keep customers informed if dispatch times change. Honour your advertised end time and check that banners, discount rules, emails and ads finish together.
Review what the sale actually achieved
After the sale, look beyond total revenue. Review orders, average order value, discounts, advertising costs, returns and the margin left after fulfilling those orders.
Separate new and returning customers where you can, and compare results with the goal you set. Note which products sold, which messages brought useful traffic and where customers needed help.
Save the lessons while they are fresh, including what you would repeat and what you would change. That gives your next promotion a stronger starting point.
